When the Lights Go Out: Business Continuity Planning for the Rest of Us

You've got backups. You've got firewalls. You've probably got a drawer full of vendor promises that everything will be fine. But here's the question nobody wants to sit with: if your entire environment went dark tomorrow morning, do you actually know what happens next? 

Not in theory. Not in a glossy PDF from a vendor. In practice. With your team, your systems, your budget.

Business continuity planning is one of those topics that everyone agrees is important and almost nobody does well. Not because the concepts are hard, but because the templates are intimidating, the stakes feel abstract until they aren't, and the day-to-day always wins the priority battle over the "what if."

Your Business Continuity Plan Shouldn't Scare You

The first barrier most IT teams hit isn't technical. It's the sheer size of the template they downloaded from the internet. Fifty pages, 20 teams, role descriptions that read like they were written for a Fortune 500 war room. For a team of two or three people, it's paralyzing.

First things first, delete the noise. Strip the template down to what actually reflects your organization. Use your real job titles, not someone else's org chart. If your "incident response team" is one person wearing four hats, that's fine. Document it that way. An auditor would much rather see a plan that accurately represents what you can do than a bloated document that's 3% filled in.

The components of a solid BCP aren't complicated once you stop trying to make your organization fit a framework built for someone else. At its core, you need an executive summary (who's involved, who has authority), a business impact analysis (which systems matter most and what it costs when they go down), a risk assessment (what's most likely to actually happen), recovery strategies, an incident response framework, and a plan for testing and continuous improvement.

That last piece is the one most teams skip. And it's the one that makes everything else worth doing.

The Financial Conversation Nobody's Having

A BCP can open doors that IT teams normally can't get through. When you sit down with leadership and ask, "If we lost our core systems, how long before things really start to hurt financially?" you'll often discover that nobody has shared expectations.

Management might assume you'd be back up in half a day. You know that's not happening. That gap between assumption and reality is where budget conversations live. A business continuity plan gives IT a structured, credible way to surface those disconnects and advocate for the resources needed to close them.

It's not just a disaster recovery exercise. It's a strategic tool.

Know Your Dependencies Before They Bite You

Some familiar scenarios: Your ERP might be the most critical system in the building, but it doesn't work without Active Directory. And if your identity provider is on-prem and it's gone, you're not restoring anything until that's back online first.

Recovery order matters, and it needs to align with your business impact priorities, not just your instincts. The same logic applies to assumptions baked into your architecture. Does your recovery plan assume the internet is up? Are your switching and routing functional? Is your cloud provider having a good day?

If any of those assumptions fail, you need a Plan B. And that Plan B needs to be written down before you're in crisis mode, not invented under pressure at 2 a.m.

Backups Are Not a Strategy

This one stings a little, but it needs to be said. Having backups doesn't mean you have a recovery plan. A lot of organizations sign up for backup software or a DR solution and check the box. They think they're safe. But they've never tested a full bare-metal restore. They don't know how long it takes. They don't know if it even works.

The real question isn't "do we have backups?" It's "can we actually recover, and can we do it within the window our business needs?" If you haven't tested that under realistic, high-stress conditions, you don't have an answer. You have a hope.

Tabletop exercises and simulations exist for a reason. Run them. Document what breaks. Update your runbooks. Then do it again.

Now, About Those Humans

Beyond the plans and the infrastructure, the element that causes the most disruption in any environment is people. Not because they're malicious (usually). Because they're human.

According to the Uptime Institute, IT software and network configuration errors account for up to 45% of all outages. That's not ransomware. That's not a natural disaster. That's someone in a hurry, someone stressed, someone multitasking through a change window without a peer review.

The CrowdStrike incident in 2024 took down 8.5 million devices and caused an estimated $10 billion in losses. The root cause? Insufficient testing and poor release management. AT&T had a 12-hour outage affecting 125 million devices, including 25,000 emergency 911 calls, because of an equipment misconfiguration. Google's 2025 outage took down Gmail, Docs, Drive, and a cascade of third-party services for seven hours due to a service control policy change.

Every one of those traces back to a human decision.

Build Guardrails, Not Gates

A gate stops people and forces them to find a way around. A guardrail keeps them on the road. Think of it as bowling lane bumpers; you're not preventing the throw, you're just making sure it doesn't end up in the gutter.

When security controls are too burdensome, people bypass them. They use personal file-sharing apps because SharePoint is confusing. They share credentials because the MFA process is exhausting. They turn off UAC because it slows them down. Shadow IT isn't a rebellion; it's a signal that your tools have friction your users can't tolerate.

The fix isn't more restrictions. It's making the secure path the easy path.

Your Users Are Your Early Warning System

Here's the mindset shift that can transform how your IT team operates: stop treating user reports as noise and start treating them as intelligence.

Your users see strange pop-ups, error messages, and workflow anomalies before your monitoring tools catch them. If you've got 50 people in your organization, that's 50 sets of eyes on your environment. But they'll only keep reporting if you make it easy and if you respond with gratitude, not frustration.

A simple "thanks for letting me know" goes further than any formal reporting structure. And when multiple people report the same issue, you get a faster read on the scope of the problem than any single alert could give you.

The flip side is equally important. If people assume someone else has already reported the issue, critical signals get lost. Build a culture where reporting is everyone's job, every time, even if they think someone else already mentioned it.

Make Security Personal

Getting buy-in on security practices comes down to one question: what's in it for me?

When organizations roll out MFA, pushback is predictable. Nobody wants another app on their personal phone for the company. Fair enough. But flip the conversation. Ask whether they've secured their personal Amazon account with MFA. The answer is usually no. Walk them through what happens when a single compromised password cascades across every account tied to that email, and the resistance softens. Not because of a policy mandate, but because they see the personal benefit.

That's the key. Security training works when people understand how it protects them, not just the company. Scenario-based micro-training beats annual compliance marathons every time. Targeted phishing simulations (send ADP spoofs to accounting, not sales) stick longer than generic examples. And teaching simple decision frameworks like "measure twice, cut once" or "don't throw the big switch without a peer review" can prevent the kind of small mistakes that snowball into major incidents.

Keep It Simple. Keep It Sane. Keep It Yours.

Your business continuity plan should look like your business. Not a Fortune 500 template. Not a vendor's dream scenario. Yours.

Start with what you know. Grow it from there. Review it annually. Update it after every tabletop, every near-miss, every system change. Assign someone to own it so it doesn't go stale in a SharePoint folder for two years.

And remember: documentation that accurately matches your organization's capacity, capabilities, and people will always carry more weight (with auditors, with leadership, with your own team) than an impressive-looking plan that nobody can actually execute.
